Why Brands Should Stop Chasing Million-Follower Influencers

Every brand marketing meeting in India has, at some point, included the question: "Can we get [name of a creator with a few million followers]?" It's an understandable instinct , big numbers feel like big impact, and a campaign featuring a well-known creator is easy to present internally as a win. But for most brands, especially those focused on actual sales rather than pure brand awareness, chasing million-follower influencers is one of the least efficient ways to spend an influencer marketing budget.

The Math Doesn't Work the Way It Looks

A creator with 2 million followers might charge anywhere from several lakhs to much more for a single post, depending on category and platform. That budget could instead fund collaborations with 100-200 micro influencers (10,000-100,000 followers each) or even more nano creators (1,000-10,000 followers).

The million-follower creator's content reaches a broad, often unfocused audience , followers across different cities, age groups, and interests, many of whom followed the creator for entertainment value unrelated to your product category. A creator with a smaller, more personal following is assumed (often correctly) to have more selective standards for what they promote, and their audience has typically built a relationship with them over time that includes non-sponsored content , making sponsored content feel like an extension of an existing relationship rather than an interruption.

Where Million-Follower Creators Still Make Sense

This isn't an argument that large creators are never useful , there are specific situations where they remain valuable:

  • Pure awareness campaigns for new brand launches, where the goal is simply "as many people as possible see that this brand exists," and conversion is explicitly a later-stage goal
  • Categories where aspiration genuinely drives purchase , certain segments of fashion, beauty, and lifestyle where the appeal is partly about aligning with a celebrity or large creator's image
  • Crisis or major announcement amplification, where reach and speed matter more than nuanced trust-building

But even in these cases, large creators are often most effective as part of a broader mix , generating top-of-funnel awareness that micro and nano creators then convert through more trusted, localized follow-up content.

The Operational Trap of Big-Creator Dependency

There's also a practical risk in building campaigns around one or two large creators: concentration risk. If a campaign's success depends heavily on one creator's content performing well, a single underperforming post, a scheduling delay, or , worse , a reputational issue involving that creator can sink the entire campaign. A portfolio of 50-100 smaller creators is naturally more resilient; if a handful underperform, the overall campaign result is barely affected, especially when tracked through campaign analytics that flag underperformers early.

There's also a negotiation and scheduling reality: large creators are in high demand, have agents, longer lead times, and less flexibility on content format and timing. Smaller creators are typically more responsive, more flexible on creative direction, and faster to activate , which matters for time-sensitive campaigns (festival windows, flash sales, news-driven moments).

Reframing What "Impact" Means

Brands that have shifted away from follower-count-driven creator selection often find they need to reframe how they report campaign success internally. "We worked with 80 creators across 12 cities and 6 languages" doesn't have the same immediate ring as "we got [celebrity name] to post about our product" , even when the former drives meaningfully better business results.

This requires marketing leadership to genuinely commit to conversion-based metrics (sales lift, cost per acquisition, repeat purchase rate from creator-driven customers) over vanity metrics (impressions, reach, follower counts of partnered creators) , and to communicate these results in ways that demonstrate impact without relying on "big name" signaling.

A Practical Reallocation Framework

For brands currently spending a large share of influencer budget on one or two large creators, a useful exercise: take that budget and model what it would fund if redirected entirely to micro and nano creators in your core markets , how many creators, across how many cities and languages, at what average cost? Then run a small pilot , even 20-30% of the large-creator budget , with this distributed approach, and compare actual conversion outcomes (not just reach) against historical large-creator campaigns.

Most brands that run this comparison honestly find the distributed approach wins on cost-efficiency and often on absolute conversion numbers too , not because micro creators are individually more powerful, but because trust, relevance, and reach work multiplicatively, not just additively, and million-follower creators often lack the first two even when they dominate the third.

The shift away from follower-count-driven creator selection isn't about abandoning scale , it's about achieving scale through breadth and relevance rather than through the singular reach of a few large accounts. In a market as linguistically and culturally diverse as India, that breadth is often the only way to genuinely reach the audiences that matter.
